About

Two decades taking engineering orgs through the messy middle.

Swarup Kumar
Swarup Kumar · Bangalore, IN

I’m a technology leader with 24+ years building SaaS, IoT and data-driven platforms — and the engineering organizations that ship them — across automotive, healthcare and fintech, in India, the EU, ASEAN and beyond.

The work has taken a consistent shape: take a team that has a product but no path to scale, design the org and the release discipline around it, and turn complex technical programmes into measurable business outcomes. Along the way that has meant a 400+ engineer organization, $50M+ in revenue influenced, four filed patents in AI-driven predictive analytics, and a habit of leaving the team a thinner playbook than I found.

Today I split my time two ways — advising founders and engineering leaders on scaling teams, platforms and delivery, and staying open to a full-time Director / VP Engineering role globally where the mandate is genuinely transformational.

Beliefs

How I work.

  • Building AI into business strategy — and shipping it. AI earns its place when it moves a business outcome, not a demo. My four patents and a 95%-accuracy predictive platform each started as a P&L question and ended as a production system the field relied on.
  • Org design before code. Most scaling pain is conversation overhead, not technology. The first weeks of any engagement are spent listening, not architecting.
  • IP is a people story. Patents don’t happen because of process. They happen because senior engineers stay long enough to finish a thought.
  • Built-in quality beats heroics. A small team with SAFe and automated quality gates beats a large team fighting tech debt. Discipline scales; firefighting doesn’t.
  • Honest measurement. If a metric can’t survive a 30-minute conversation with a skeptical founder, it’s not a metric — it’s a slide.
  • Leave a thinner playbook. Good leadership shows up as documents the team can run without me. One clean handoff, not dashboards and Notion bloat.
